From FPGA project to mass production: looking for advices

Hi there,
My FPGA-based portable HDMI video-recorder project is done and the prototype works ok (well sort of...).
Next step now is going to mass production.
A convertion from FPGA to ASIC is required and this could require some time.
considering the possibility of mass-producting this prototype: this will surely cost some $$$
On the market side, my business-model would actually be online shop, in a fabless-production context.
But there are a lot of things i still have to think about.. I have a lot of ideas but only on a draft
I'd like to know if there is anyone who went to mass production from a FPGA project and what were the difficulties
he encountereed.
